Cloud ERP migration

The Compleat Food Group is one of the UK’s leading food manufacturers and suppliers of chilled and prepared foods, operating across multiple production sites with a broad portfolio of well-known consumer brands. As the business scaled rapidly through acquisitions, it needed a delivery partner who could support consistent, repeatable ERP rollouts without disrupting live operations.

Challenges

  • Legacy on-premise ERP across multiple sites created fragmented processes and inconsistent data, making group-level reporting and decision-making difficult. 
  • Parts of the business needed to remain on the legacy system during transition, requiring financial data to stay synchronised across both environments without interruption.
  • Food manufacturing requirements, including traceability, QA integration, complex MRP planning, and EDI dependencies, demanded industry-specific configuration at every site.
  • Scaling through acquisitions required a rollout model that could onboard new sites quickly without rebuilding from scratch each time. 

Solution

Fortude implemented Infor CloudSuite Food & Beverage using a pilot-first approach. 

Global ERP blueprint

A standardised business template was developed and refined for site-specific requirements, enabling faster deployments while maintaining consistency across the group. The pilot site validated the template before it was scaled to subsequent locations.

Finance Data Bridge

A custom integration was built to synchronise data between the legacy M3 environment and the new cloud system on a daily basis. This allowed the business to keep operating without waiting for a full cutover, maintaining financial continuity across both environments throughout the transition.

Three-layer collaboration model

Delivery was structured around clear accountability at every level:

  • Customer team — owned business validation, UAT, and sign-off
  • Fortude team — led delivery, integration, and execution
  • Structured governance — weekly tracking, issue escalation, and steering

This model accelerated issue resolution, kept scope controlled, and ensured both teams remained aligned throughout.

Customer service levels were maintained above 98% throughout hypercare, despite a full ERP transition with no degradation to business operations.

  • Zero finance disruption

The Finance Data Bridge ensured daily reconciliation across legacy and cloud systems, enabling a phased rollout without financial gaps. 

  • Single source of truth

Group-level financial and operational data is now consolidated in one cloud platform, improving visibility and control across sites. 

The path forward

Continued site rollouts

Further production sites are being onboarded through 2026 and into 2027, each benefiting from the standardised blueprint.
